Work with me on your data warehouse: https://bit.ly/kdsconsulting After working with more than 30 data teams over ten years, the things that hold a team back are rarely technical. They're judgment calls. When to automate something vs when to just do it manually. How a naming convention you pick today can end up sticking around longer than you expect. How much "perfect" is worth chasing before you ship. Your primary goal is to help the business make better decisions, not JUST to build a technical solution. Those priorities are not always the same. Today's video is for leads and directors of small data teams who want to know what common gotchas look like before they run into them as they build their architecture. None of it is purely technical advice. It's the judgment side of the job, which often comes from experience. WHAT'S COVERED 00:00 The questions data team leads keep asking me 00:32 Why perspective matters more than the perfect solution 02:51 How to tell when you're over-engineering 05:42 Why small decisions stick around longer than you think 07:01 How to work with stakeholders without friction 10:00 Why a data team's work is never really done 11:16 When perfectionism turns into procrastination KEY POINTS A data team is usually a cost center. The job is helping the business decide better and move faster, not shipping the most elegant solution. Before you automate, ask whether building the automation takes longer than doing the task manually the one or two times it will actually happen. Small decisions like naming conventions almost never get revisited. Assume whatever you pick today is permanent unless you deliberately schedule time to revisit it. Stakeholders don't care how the numbers get produced, only that they work. Proactive updates lower their stress more than technical explanations ever will. The work has no finish line. It comes in waves, and the quiet stretches are when you refactor, document and upskill. A lot of the time, constantly tweaking something is just another form of procrastinating. Being busy for the sake of being busy. Get something bare bones out there, get real feedback, then iterate. KEY TERMS Tech debt Shortcuts and one-off solutions that work today but cost you time every time someone touches them later. Tribal knowledge Process that only lives in someone's head. When they leave, the team inherits something nobody can explain. Cost center A team funded by the business rather than generating revenue directly, which is why delivered results matter more than technical elegance. RESOURCES The development workflow video referenced here: https://www.youtube.com/watch?v=vYBHh0eftVQ ABOUT Kahan Data Solutions is how I help small data teams design and deliver AI-ready data warehouses. Beyond the tutorials on this channel, I work with data leaders directly. I review the warehouse you've got today, set the standards and workflows your team can apply, and get your platform to a state you can actually build on. #DataEngineering #DataLeadership #DataTeams
